I want steadier income. Here are my last five clients. Who should I pitch a retainer, what should I charge, and what do I say?

[Client notes for a solo WordPress/Shopify developer: a dental group that just relaunched, a Shopify store with seasonal campaigns, a SaaS startup mid-project that pays late, a small nonprofit with a grant budget, and a dormant client with past scope disputes. Rate $110/h, floor $95/h.]

Prepared 2026-10-13 · Planning estimate, not a forecast · Not legal or tax advice

Fictional example. All clients and figures are invented for this demo.

(Excerpt: triage, who not to pitch, and scope and pricing for one client. The full plan also covers the business gate, model choice, pitch kit with emails and call scripts, proposals, onboarding, the renewal calendar and the revenue view.)

    3. Client triage

    ClientNeedSpendRelationshipPayment/scopeTimingTotalVerdict
    Harbor & Pine Dental3333315PITCH NOW
    Northfield Outdoor Supply2322312PITCH NOW
    Brightwater Analytics3331111NURTURE (mid-project, pays 15–20 days late)
Cedar Lane Counseling1323110DON'T PITCH: need score 1 overrides the total
    Quill & Ledger000000DON'T PITCH: late > 45 days, 2 scope disputes

Why Cedar Lane is out despite scoring 10: its spend score is inflated by a one-off site build. Real recurring need was $220 of fixes in 7 months. Any retainer would charge them for capacity they don't use.

    4. Who not to pitch

    ClientWhat to do instead
Cedar LaneKeep pay-as-you-go. In January, offer a once-a-year "site health check" they can put in their February grant budget: 4 h × $110 = $440.
Quill & LedgerNo outreach. If they contact you, quote projects only, 50% upfront.

    6. Harbor & Pine Dental: fixed package, two tiers

    Growth (recommended): 1 new service-line page/month · up to 3 content updates · core/plugin updates, backups, uptime monitoring · 1-page monthly report.
SLA: reply within 1 business day · updates within 3 business days · site-down: start within 4 business hours. These are response times, not guaranteed fix times.

    Estimated hours: page 5 + updates 1.5 + maintenance 1 + report 0.5 = 8 h
    List price: 8 h × $110 = $880/mo
    Commitment discount (12-month term): −$40
      (justified: admin saved 0.5 h × $110 = $55/mo ≥ $40)
    Offer price: $840/mo
    Effective rate: $840 ÷ 8 h = $105/h (floor $95: PASS)
    Max-use check: 8 h → $105/h (PASS)

Honesty check: Growth is 4.8× what they spent on small updates. That's justified only because they asked for nine new service pages (9 × 5 h × $110 = $4,950 as one-offs). If the page goal goes away, the smaller Essentials tier ($330/mo, 3 h, $110/h) is the right fit, and the proposal says so.

    Terms

    TermGrowth
Minimum term12 months (discounted), or 3 months at $880 list
After minimumMonth-to-month, 30 days' written notice either side
Renewal reminderWritten reminder 30 days before the minimum term ends
Unused capacityDoesn't roll over (page may roll once if content is late)
Price reviewOnce a year at anniversary, 60 days' notice
Change requestsWritten request → quote → approval before work starts

Auto-renewal note: these are business clients, so this is a B2B retainer, which is often outside consumer auto-renewal laws. The terms still state the renewal, notice and how to cancel clearly. Not legal advice.

Revenue view (full plan): projected recurring revenue is $330 / $1,012.50 / $2,370 per month (low / base / high, at conversion rates you confirm). That's a net +$1,860 / +$5,025 / +$12,440 a year after the one-off work it replaces.

    About this skill

Project work pays the bills until it doesn't. This skill turns your past clients into steady monthly revenue, without pitching the wrong people or underpricing your time.

    What it does

    • Triages your client list. It scores each client on recurring need, spend, relationship, payment and timing, and red flags (late payers, scope disputes, no real recurring need) force DON'T PITCH. Each client gets PITCH NOW / NURTURE / DON'T PITCH.
    • Checks the business first: your floor rate, capacity, and client concentration.
    • Picks the right model per client: a fixed monthly package, a capacity/hours pool (with honest warnings about hours-based retainers and rollover rules), or an advisory retainer that tracks indicators instead of promising results.
    • Prices it with the math shown: hours, effective rate vs your floor, comparison with what the client already spends, and a commitment discount only when the admin time saved pays for it.
    • Writes the terms: minimum term, notice, renewal reminder, unused capacity, change requests and annual price review, with B2B vs consumer auto-renewal notes.
    • Writes the pitch: timing (the right moment after a win), a personalized email or call script per client, a one-page proposal, and replies to "no budget" and "we only need you occasionally."
    • Plans the rhythm: onboarding, monthly report, quarterly review, renewal and price-increase calendar.
    • Shows the money honestly: current one-off revenue vs projected recurring revenue at conversion rates you confirm, net of the project work each retainer replaces.

No invented conversion rates or benchmarks: your numbers, or clearly labeled assumptions. Not legal or tax advice.
