Competitive Moat Builder
Example session with this skill installed
Assess a fictional vertical SaaS company serving independent dental clinics. It has a workflow product, a small integration ecosystem, and a growing data set, but we have no customer interviews, retention cohorts, or competitor evidence. Build a moat hypothesis map, distinguish proven facts from assumptions, test imitation risk and customer value, identify evidence to collect, and propose a 90-day experiment plan. Do not claim it has network effects or a durable moat.

Moat hypothesis map — fictional vertical SaaS company
Evidence status: No customer interviews, retention cohorts, or competitor evidence supplied. All moat mechanisms below are hypotheses, not proven advantages.
Hypotheses to test
| Potential mechanism | Why it might matter | Imitation / failure risk | Evidence needed |
|---|---|---|---|
| Workflow embedding | Daily clinic processes may make the product useful and reduce repetitive work | Switching may still be easy if export, training, and alternatives are simple | Observe real workflows; measure time-to-value, usage depth, renewal reasons, and switching attempts |
| Integrations | Connections may reduce manual reconciliation and improve convenience | Competitors can build common integrations; partner access may be non-exclusive | Integration usage, reliability, implementation cost, partner terms, and customer dependence |
| Accumulated data | Longitudinal records might improve reporting or recommendations | Data may be portable, low-quality, legally constrained, or not meaningfully differentiated | Data quality, consent and rights, incremental user benefit, model lift, and portability tests |
| Brand / trust | A trusted specialist may reduce purchase friction | Awareness or claims alone are not defensibility | Win/loss interviews, referral source, buyer trust evidence, and conversion by segment |
| Network effects | None established by the supplied context | A customer dataset or integration count is not automatically a network effect | Show that each additional participant makes the product more useful to existing participants, with causal evidence |
Current conclusion
No durable moat can be asserted. The product, integrations, and data set are assets to investigate; their existence alone does not prove retention, customer value, or protection from imitation.
90-day evidence plan
Weeks 1–3: interview a diverse sample of current, churned, and lost prospects with consent. Ask why they adopted, what alternatives they considered, what they would miss, and what would make them switch.
Weeks 4–6: analyze authorized cohort retention, expansion, support burden, integration usage, implementation effort, and time-to-value; separate correlation from causal mechanisms.
Weeks 7–9: compare competitor workflows using public or otherwise authorized evidence; test how quickly a rival could reproduce each claimed advantage.
Weeks 10–12: run one customer-value experiment (for example, improving a verified high-friction workflow), define a baseline and success metric, and check whether the benefit compounds with more customers or usage.
Decision rule
Prioritize investments that measurably improve customer outcomes and create reinforcing, hard-to-copy mechanisms. Stop or redesign tactics that rely on lock-in, restricted portability, deception, or customer friction. Reassess when evidence is available; this is not an investment recommendation.

About this skill
Competitive Moat Builder helps leaders assess why customers choose and stay with a business, what competitors can copy, and which sources of defensibility can strengthen over time. It tests switching costs, network effects, scale economies, brand, distribution, data, technology, workflow embedding, ecosystem, supply access, intellectual property, regulation, retention, and other proposed advantages against their underlying mechanisms and evidence.
Use it to distinguish temporary differentiation from durable advantage, map reinforcing loops, identify which moats are decaying or unproven, prioritize customer-friendly investments, and define metrics that show whether defensibility is strengthening. It does not label a feature, patent, market share, AI capability, or first-mover status a moat without examining evidence and imitation risk.
The agent does not guarantee monopoly, market leadership, retention, profitability, legal protection, patent validity, regulatory advantage, or competitive success. It rejects anti-competitive, deceptive, coercive, and customer-hostile tactics. Recommendations should improve customer value and be grounded in evidence; strategic, legal, and investment decisions remain with accountable leaders and qualified advisers.
